The Peregrine Method · From discovery to compounding

How we work.

Five stages, calibrated to the depth of your operation. A working database deployed by the end. The same method, tuned to every business — because the questions are universal even when the answers aren't.

The five stages, at a glance

The arc, condensed.

01
Discover
Map the operation, name the pain, meet the people.
02
Diagnose
Score every workstream. Surface what's at risk and what's underpriced.
03
Design
Build the frameworks. Tools, playbooks, talking points, training.
04
Deliver
Implement the top fixes. Train the team. Ship the systems.
05
Compound
Optional ongoing partnership. Quarterly reviews. Pulse if it's earned.
"Your team starting this from scratch would spend most of a year building the framework before getting to the work. We arrive with the framework already designed — that's where the speed comes from."
Each stage, in detail

What actually happens, stage by stage.

01

Discover

Stage 01 · Operational learning

We meet the people. We walk the operation. We read the systems and the contracts. We don't show up with a template — we show up with questions, and the questions are good ones because we've done this before in adjacent industries. By the close of this stage, we know your business well enough to be useful.

What you get
  • Stakeholder interviews completed across leadership and key roles
  • Inventory of systems, data sources, and current tooling
  • Initial map of the four pain areas (compliance, pricing, portfolio, operations)
  • Confidentiality and engagement protections in place
02

Diagnose

Stage 02 · Score and rank

We score every client in your book. We score every category of compliance exposure. We dollarize the renegotiation candidates. We surface the onboarding failure modes. The diagnostic produces actual numbers — not adjectives. By the close of this stage, you know exactly where the leverage is.

What you get
  • Compliance Risk Inventory across 20 categories, scored Green/Yellow/Red
  • Client Portfolio Audit with every active client scored on profitability and risk
  • Five-plus renegotiation candidates identified and dollar-quantified
  • Top 3 onboarding failure modes identified with root-cause analysis
03

Design

Stage 03 · Build the frameworks + the database schema

Now we design the fixes — and the database that holds them. Pricing tier structure. Renegotiation talking points. Onboarding playbook with owner matrix. Compliance remediation plan. Database schema architected against your existing stack and the data your team actually needs to act on. Each is a working document or working system your team can use — not a deck nobody opens twice.

What you get
  • Pricing & Service-Tier Framework with à la carte schedule for premium add-ons
  • Renegotiation Roadmap with talking points per client cohort
  • Onboarding Playbook with SOPs, checklists, and 30/60/90-day verification cadence
  • Tier 1 / Tier 2 compliance remediation plan
  • Database schema designed against your existing stack, ready to deploy in Stage 04
04

Deliver

Stage 04 · Deploy the database, implement, and train

We don't hand you a binder. We deploy the database, populated with your client roster and tuned to your team's daily workflow. We implement the top two failure modes from the onboarding diagnostic. We train operations staff on the new playbook and the new system. We support the first two renegotiation conversations directly, with the database surfacing the candidates and the math live in the room. The engagement closes with the system running, not pending.

What you get
  • Database deployed to production, populated with your roster, tuned to your stack
  • Top 2 of 3 onboarding failure modes implemented and live
  • Operations staff trained and signed off on new workflow and new system
  • Direct support for the first 1–2 renegotiation conversations
  • Final handoff binder with all artifacts, training materials, and next-step recommendations
05

Compound

Stage 05 · Optional ongoing partnership

The diagnostic ends. The work continues. A 30-day adoption check-in is included in every engagement. From there, two paths: ongoing fractional partnership (quarterly intelligence and execution support), or the Pulse platform build (turning the diagnostic into a live operating system). Both are decided after the engagement has delivered, not before.

What's possible from here
  • 30-day adoption check-in (included in original fee)
  • Tactical remediation sprints for additional fixes ($10K–$25K each)
  • Pulse intelligence platform build for ongoing visibility
  • Fractional retainer for embedded ongoing partnership
Why the speed matters

You're choosing between three timelines.

Owners have already considered hiring someone. The real question is: how long before you start seeing value?

Why we can move quickly

Because the method is the whole job.

Hourly-billing consulting firms have an incentive to extend engagements. Their methods stay deliberately generic so they apply to everything.

In-house teams are figuring it out for the first time. Every framework gets built from scratch. Every lesson is learned the hard way.

Peregrine works differently. The Five Stages aren't a marketing diagram — they're the actual method we run. The frameworks are pre-built. The questions are pre-validated. The database architecture is pre-designed and modularly customized. What we tune is the answers — because the answers are unique to your business.
